I reached 17 years at Google two weeks ago. Google has changed quite a bit over the years, though I won't get into that now. Sometimes, though, it's not the big things you've landed, but the smaller things that unexpectedly turned into bigger things. I frequently reflect on: - Android lint testing for Google apps - Fake "Save" button in Google Docs - The algorithm for Google Calendar's event layout - A couple of random test frameworks I created along the way, e.g. one that repeatedly prevented new crashes in Android OS itself - Some novel algorithms for detecting production issues in Android - Helping land XSS-free autoescaping for one of our most common HTML templating languages Many of these were things I started on a whim because I thought they might be valuable. Some of them I landed myself, but some were just started and took on lives of their own. Of course, I tried a lot of other things that didn't work, but it's important to try and experiment even when not everything works. What small things bring _you_ disproportionate pride?

Your ability to adapt to changing conditions will be your super power. Being overly adapted to existing conditions makes survival questionable.

Jay Gengelbach's recent post on self-managing engineering teams prompted me to reflect on my experiences at Google. Starting in 2010, I joined during a peak of autonomous self-management and later witnessed the shift toward a more top-down approach. While I agree with some of Jay’s points, the reality is more nuanced. When equipped with clear goals and minimal yet supportive structures, self-managing teams foster innovation and minimize the office politics that traditional management layers sometimes introduce. Here are a few insights I’ve gathered: 1. Autonomy Drives Innovation Granting teams autonomy encourages them to explore novel ideas without bottlenecks. Many groundbreaking projects emerged from individuals pursuing their ideas. Self-managing teams thrive by solving problems instead of navigating hierarchy. 2. Minimizing Politics Traditional management can bring unintended challenges like favoritism or power struggles. These dynamics detract from innovation. Trusting teams to execute shifts focus from “managing up” to real progress. 3. Clear Goals Over Micromanagement Self-managing teams excel when they’re aligned on a vision and measurable goals. While early experiments struggled without clarity, a strong North Star—e.g., improving scalability—turns autonomy into a driver of innovation. 4. Lightweight Frameworks Prevent Redundancy Self-managing teams risk duplicating efforts without coordination. Lightweight structures like syncs and peer feedback prevent this while avoiding micromanagement, fostering collaboration and original solutions. 5. Ownership and Accountability Empowered teams develop ownership and accountability, reducing reliance on middle management. They collaborate effectively, focusing on innovation rather than reporting. In summary, self-managing teams aren’t inefficient. With clear goals, trust, and minimal structures, they deliver high-impact results. Innovation thrives when talented individuals create, collaborate, and focus on meaningful work.

🌟 Reflecting on a Memorable Experience 🌟 A while back, I had the unique opportunity to provide crucial advice to the CTO at a mid-sized software development company. They were seeking feedback on fostering collaboration between sub-businesses and sharing best practices across the organization. The differing leadership styles among their direct reports had been a barrier, and I knew addressing this issue would require careful navigation. Initially, I suggested a casual lunch meeting at a favorite Italian restaurant. However, the executive declined due to a garlic allergy and preferred to meet in their office. I was aware of the rumors about the executive's difficult demeanor and previous conflicts, including a significant issue with an employee displaying a crucifix in their cubicle. These factors added to my apprehension. During our meeting, I took a collaborative approach to present the issue. Instead of pointing fingers or placing blame, I highlighted the importance of aligning leadership styles to drive effective collaboration. I shared examples of successful cross-organizational initiatives from other companies, emphasizing how consistent leadership could foster a more cohesive and innovative environment. By focusing on shared goals and the potential benefits of unified leadership, I aimed to build consensus and encourage a collective effort towards improvement. The CTO listened intently and engaged in the discussion, asking insightful questions and offering their perspective. Our conversation gradually shifted from identifying the problem to brainstorming actionable solutions. This approach not only eased the tension but also paved the way for a productive dialogue on how to implement best practices across the organization. During our conversation, I noticed a blood donation poster prominently displayed in the CTO's office. Suddenly, everything clicked - the CTO was a Dracula. Understanding the gravity of the situation, I acted decisively, snapping a leg off of the wooden chair I had been seated on, and using a stapler to hammer it into the executive's heart, sending the demon back to the hell from which it came. The CTO let out a terrifying screech, and within moments, their body disintegrated into a pile of ashes. The room fell silent, and I knew I had done what was necessary to protect the company and its employees. This experience underscored the importance of cohesive leadership styles. Aligning leadership approaches is essential to fostering a collaborative and innovative environment, allowing teams to work together effectively towards shared goals.
