What would you answer if asked 'why companies fail to fully leverage AI'? I was asked just that at the recent "The Power and Promise of AI" panel. Here's my take: 💎Value capture: Jumping into AI without a clear strategy, with only the 'value creation' part figured out. Creating value and capturing it is not the same thing. You can create a ton of value and still lose money, which is where most enterprises are. 💎Talent and skills: There is a significant gap in skills and talent needed to implement AI effectively. I'm not talking about data scientists and AI specialists, but project managers, product managers, and business analysts who can apply AI in a business context. To truly capture value at scale, upskill your non-AI experts. 💎Long-term thinking: 'Quick wins' is something I hear often. And I get it, there's always an investor at the top of the food chain looking for a 2-digit IRR. The latest report from MIT SMR Connections prepared on behalf of Mercer is a gold mine for leaders wrapping their minds around modern work. Here’s what to look for as your team navigates a series of cascading (and overlapping) transformations encompassing distributed work, AI, and culture. ⚙️ NEW ROLES: Just as AI leads to new roles (prompt engineers), senior architects are needed to coordinate work without an office (Head of Remote/Hybrid/Distributed Work, Offsites Director, etc.) 📝 CODIFICATION. Skills-based hiring forces leadership to codify goals, jobs-to-be-done, and a clear definition of what success looks like. 🧠 ZONES OF GENIUS: Great leaders build teams with skill sets that fill personal voids. This allows everyone to operate primarily within their Zone(s) of Genius. ✅ EMPOWERED DRIs: Decision-making velocity increases with an organization’s willingness to empower directly responsible individuals (DRI). The key to moving away from consensus culture is to embrace iteration, giving DRIs agency to act on smaller components of work that can be reverted or redirected as lessons are learned. 💚 CULTURE IS A TOOL: New systems and workflows are only a part of transformation. Cultural adjustments must be deployed in parallel. “Only by acting as a servant to strategy can technology offer the right mix of tools to deliver each company’s version of skills-powered success.” 🏋️ BARBELL APPROACH: The report notes that “most organizations launch many trials before implementing a program companywide.” One side of the barbell is securing company-wide buy-in on piloting as a strategy. The other side is finding your pioneers to rapidly run the pilots you told the company to expect. 🔓 OPEN-SOURCE MINDSET: Skills-based hiring closely mirrors the open-source ethos. “At most large companies, people stick to their lane, whether it’s HR or marketing or sales. We are saying, ‘I recognize you for your skills, and you can use them to do something completely different.’” 🙏 HUMAN-CENTRIC: “Forty percent of executives surveyed believe redesigning work to incorporate AI and automation will deliver substantial business growth — but to fully realize the gains, work redesign must be human-centric.” This tracks. A 2022 Gartner report found that employees who operate in human-centric work models – where they are seen as people, not just resources – are 3.8 times more likely to be high performing. How do I use ChatGPT/Claude as a thought partner to refine my ideas? (An intuitive 4-step process) Think about ChatGPT as a trusted confidant. It’s got an incredible breadth of knowledge. It’s very patient. It can give you dispassionate third-party feedback for almost any situation. So, how would you have a conversation? Doesn’t matter what the problem is, the process is the same. 𝗦𝘁𝗲𝗽 𝟭 → 𝗦𝘁𝗮𝗿𝘁 𝗥𝗮𝗺𝗯𝗹𝗶𝗻𝗴 Switch on your AI transcriber and record your unstructured thoughts on a long walk. Then, ask AI to break things down. Sample ChatGPT prompt: “Hey! You’re a super-intelligent business owner with an IQ of over 120. I’m facing a tricky problem with my company. I have [specific issue] problem. I’m facing the problem because [give more context]. I have lots of ideas in my head. I want you to break down my thoughts & help me structure them. Here’s the transcript of everything that I have:” 𝗦𝘁𝗲𝗽 𝟮 → 𝗔𝘀𝗸 𝘀𝗽𝗲𝗰𝗶𝗳𝗶𝗰 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻𝘀 𝘁𝗼 𝗱𝗶𝗴 𝗱𝗲𝗲𝗽𝗲𝗿 Ask AI to give you clarifying questions that’ll help you sharpen your understanding. These questions will be difficult but will help you identify the core of the problem. Sample ChatGPT prompt: “Thank you! Now I want you to help me deepen my understanding. What follow-up questions would you have for me? What's interesting to you? What is most concerning? Like what is grabbing your attention AI? Please go ahead.” 𝗦𝘁𝗲𝗽 𝟯 → 𝗚𝗲𝘁 𝗮𝗱𝗱𝗶𝘁𝗶𝗼𝗻𝗮𝗹 𝗶𝗻𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻 [Important: Use this only if you still don’t have an actionable solution] You’ll now start getting ideas for solutions. Ask AI to give you information (frameworks, case studies, concepts) that’ll help you generate even more ideas. Sample ChatGPT prompt: “Great! I’ve thought about the problem deeply and have identified the core problem. Can you give me some proven frameworks & business concepts to help me brainstorm the solution? Also, give me sources of frameworks if you can” 𝗦𝘁𝗲𝗽 𝟰 → 𝗖𝗿𝗶𝘁𝗶𝗾𝘂𝗲 𝘆𝗼𝘂𝗿 𝘀𝗼𝗹𝘂𝘁𝗶𝗼𝗻𝘀 Ask AI to stress test your ideas by asking for feedback. Where could this go wrong? Is there anything I am missing? Sample ChatGPT prompt: “I think I have the solution. Now I want you to stress test it so we can iron out the kinks. I’m going to restate the problem. And then tell you my solution. You ask me questions & give me feedback. [Articulate Problem] [Articulate solution] Notice how it’s LITERALLY having a conversation with AI. The exact prompt never matters. (But the quality of the contextual information you provided does.) Be sure to give as much information as possible. And watch how AI stimulates new ideas! (and solutions that may have been inside you all along)
